Water Heater Not Heating? Here's the #1 Cause (and the 15-Minute Fix)
You turn on the hot tap and get nothing but lukewarm water. The shower runs cold. Before you call a plumber for a $300 visit or start pricing a full replacement, check one thing first. It fixes this problem more often than anything else — and the part costs less than a takeout lunch.

Your gas water heater has a small pilot flame that burns continuously, ready to ignite the main burner whenever the tank temperature drops below the thermostat setting. Sitting directly in that pilot flame is a safety device called a thermocouple — a thin copper rod that senses heat and generates a tiny electrical signal. That signal tells the gas control valve: "The pilot is lit. It's safe to open the main gas line."
Over years of exposure to heat, moisture, and combustion byproducts, the thermocouple corrodes, oxidizes, or gets coated with residue. Once it can no longer generate sufficient signal, the gas valve assumes the pilot has gone out. It shuts off all gas flow as a safety measure — including the pilot itself. You may be able to light the pilot manually, but it won't stay lit for more than a few seconds because the thermocouple isn't confirming the flame to the valve. This single issue is responsible for more "no hot water" service calls on gas heaters than any other part, and replacing it is a straightforward job that requires only an adjustable wrench.

The Fix, Step by Step
- Turn the gas control knob to "Off" and wait for the water heater to cool completely. The metal near the burner is extremely hot after recent use. Give it at least 30 minutes, or feel the access panel with the back of your hand before proceeding.
- Shut off the gas supply at the shutoff valve on the gas line leading to the water heater. The valve handle should be perpendicular to the pipe when closed. If you don't have a dedicated shutoff, close the main gas valve to the house.
- Remove the burner access panel at the bottom of the water heater. It's usually a small rectangular or circular metal cover held by a clip or a single screw. Set it aside.
- Locate the thermocouple. You'll see three thin tubes entering the gas control valve at the bottom: the gas supply tube (largest), the pilot tube (smallest), and the thermocouple (a copper tube with a metal fitting). The thermocouple runs from the valve up to the pilot assembly.
- Disconnect the thermocouple from the gas valve. Use an adjustable wrench to loosen the brass compression nut where the thermocouple connects to the control valve. Turn counterclockwise. The nut should come free by hand once loose.
- Remove the burner assembly. Loosen the nuts on the gas supply tube and pilot tube as well, then gently slide the entire burner assembly out of the combustion chamber. The thermocouple is clipped or screwed into a bracket near the pilot burner.
- Remove the old thermocouple from the bracket. It may slide out, unclip, or be held by a small screw. Note how it sits relative to the pilot flame — the tip must be directly in the flame path.
- Buy an exact replacement. Take the old thermocouple to a hardware store and match the length and fitting type. They come in standard lengths from 12 to 36 inches. The wrong length won't reach. Cost is $10 to $20.
- Install the new thermocouple. Clip or screw it into the same bracket position, slide the burner assembly back into the combustion chamber, and reconnect all three tubes to the gas valve. Hand-tighten, then snug with the wrench — don't over-tighten brass fittings.
- Turn the gas back on and check for leaks. Mix a teaspoon of dish soap with a cup of water and brush it onto each connection. Bubbles indicate a leak — tighten further if needed. No bubbles means you're safe to proceed.
- Follow your water heater's lighting instructions to relight the pilot. Most modern units use a piezo igniter button. Hold the pilot button down for 30 to 60 seconds after the pilot lights to let the new thermocouple heat up and generate signal. Release slowly. The pilot should stay lit.
- Turn the control knob to "On" and set the thermostat to your preferred temperature (120°F is standard and safe). Replace the access panel. You should have hot water again within an hour.
When to Call a Professional Instead
If you've replaced the thermocouple, confirmed no gas leaks with a soap test, and the pilot still won't stay lit, the gas control valve itself may have failed. A technician can test the valve's internal solenoid and check for proper gas pressure. If you have an electric water heater with no hot water, the issue is likely a failed heating element or a tripped reset button — a completely different repair. And if you see water pooling under the tank or rust on the bottom, the tank itself is failing and needs replacement; no part swap will save it.
